What separates an agent from automation

An agent takes a goal, picks its own steps, calls the tools it needs, and hands back finished work. A chatbot returns an answer. Automation follows a fixed path someone drew in advance. That distinction is doing commercial damage right now: Gartner counted thousands of vendors marketing agentic products and estimated only about 130 of them ship genuine agentic capability. Most pilots labelled "agent" are workflows with a language model attached, then measured as if they were workers.

Where the money actually lands

MIT's 2025 GenAI Divide study reviewed 300 plus deployments and found 95% produced no measurable P&L impact against $30-40 billion of spend. The mismatch underneath: more than half of budgets go to visible sales and marketing work, while the savings that survive an audit sit in the back office. Buying from a specialist vendor worked about 67% of the time. Building internally worked roughly a third as often. Gartner expects more than 40% of agentic projects to be cancelled by the end of 2027.

The line item most plans miss

Supervision. SaaStr ran 20 plus agents to hold eight-figure revenue at single-digit headcount, and paid $500,000 a year plus 60 plus minutes of daily monitoring and 30% of one executive's time. Its first outbound agent had 1,000 emails checked by hand before running unattended. The team could absorb 1.5 new agents a month, no faster. So buy rather than build, point the first agent at one repeating process with a countable output, give one person the job of running it, and add a second only after the first covers its own cost.
