What is AI automation? (And where the return lands)
AI automation is any automation where a model makes a call at run time rather than following a decision someone fixed at build time. That single shift is what lets software absorb judgment work: reading a messy email, classifying an exception, drafting a reply. It also means the output has to be checked.
What counts as AI automation
The difference from rule-based automation sits at one point: where the decision gets made. Rule-based automation settles every branch before the first run: form arrives, email sends, record updates. AI automation hands one or more of those decisions to a model at run time, so unstructured input (a voice call, an invoice in a layout nobody mapped) still produces output. Vendors put the label on everything from one drafting step inside an existing flow to a fully autonomous agent, so two quotes for the same job differ wildly. Rule-based tools run roughly $20 to $200 a month; AI automation typically lands between $200 and $2,000 depending on volume.
Where budget goes and where return shows up
Adoption is near universal and impact is not. McKinsey's 2025 survey puts 88% of organizations using AI somewhere and 23% scaling agentic AI, yet only 39% report any EBIT impact, most of it under 5%. MIT's NANDA study of 52 executive interviews found 95% of generative AI pilots produced no measurable P&L impact against $30 to $40 billion of spend, with over half of budgets aimed at sales and marketing while the clearest returns sat in back-office work. High performers were 3x more likely to have redesigned the process rather than bolt a model onto it.
What to buy first
Pick the process that stalls because a person has to read something and decide, then count how often that happens. Below a dozen times a week, a rule-based tool plus an inbox is cheaper. Above it, convert that one decision and leave the trigger, the routing and the final write alone. Budget for review too: at 95% accuracy a person still checks the output, so the first-year return is cycle time, not a headcount line.
